Hydrogen Carrier Not Source
Prerequisites
Hydrogen is often called the "fuel of the future." But hydrogen is not a fuel you dig out of the ground. It must be manufactured from another energy source, making it an energy carrier (like electricity) rather than a primary energy source (like natural gas or sunlight).
Producing hydrogen always requires an energy input, and the production method determines both its carbon footprint and its cost. Today almost all hydrogen comes from fossil fuels: about two-thirds from natural gas, most of the rest from coal, and under 1% low-emission (IEA, Global Hydrogen Review 2024). The natural-gas route is called grey hydrogen and costs $1-2/kg. Making hydrogen by splitting water with renewable electricity (green hydrogen) costs $4-8/kg. That 3-4x gap is the central barrier to a clean hydrogen economy; the next lesson sorts the full color taxonomy and what each pathway trades off.
Calculate the energy cost. Producing 1 kg of green hydrogen by electrolysis at 65% efficiency requires about 50-55 kWh of electricity. At $0.03/kWh: electricity cost alone is $1.50-$1.65/kg.
Add capital and operating costs. Electrolyzer capital, water treatment, compression, and storage push total green hydrogen cost to $4-8/kg.
Why does cheap renewable electricity not automatically make green hydrogen cost-competitive with grey?
Capital costs dominate. Even at zero electricity cost, electrolyzer capital, compression, and storage add $2-3/kg. The electrolyzer must also run at high capacity factor (difficult with intermittent renewables) to spread its capital cost over enough kilograms.
Hydrogen will compete where direct electrification cannot reach (steel, shipping, long-duration storage), but the cost gap determines how fast it can scale.
